Competitor SEO Analysis
Measuring the Bar Before You Build
There is no such thing as a good page in the abstract. There is only a page that clears the bar set by the pages already ranking for the search it wants, and the pages already being cited by ChatGPT, Perplexity and Google’s AI Overviews for the question it answers. Competitor SEO analysis is how that bar is measured, so a page is built to clear it on the day it goes live rather than discovered to be short six months later.
What a competitor analysis is measuring
Not who your competitors are. The businesses you compete with for customers and the pages you compete with for a search are often different, and the analysis is about the second group: whoever holds the results page today, whatever their business. Those pages are the specification. Their depth, structure, evidence and vocabulary describe what Google has already decided a satisfying answer to that search looks like, and a new page either meets that description or waits.
The analysis reads the top-ranking pages for each search the keyword map assigned, measures them on the dimensions that decide rankings and citations, and records the range. The range becomes the bar. It is a measurement, not a judgment, which is what makes it useful: two people can disagree about whether a page is good and agree that it has half the words and none of the FAQs of the pages beating it.
What gets measured, and why each one matters
| Measurement | What it reveals | What it changes in the build |
|---|---|---|
| Depth | How much a satisfying answer contains: words, sections, lists, tables | The size and structure the page is written to |
| Vocabulary | The terms the ranking pages share and how often they use them | What the page must say, and the point past which repetition is penalized |
| Head-term use | How many times the winners use the exact search phrase | Whether your page is under- or over-optimized before it launches |
| Structure | Headings, FAQs, comparison tables, answer blocks the winners carry | The elements a page needs to be eligible for the same result types |
| Entity and proof | Named people, credentials, results, dates, addresses on the winning pages | The evidence your page has to show to be believed |
| AI platform presence | Which pages AI Overviews, ChatGPT and Perplexity cite for the question | Where a citable answer block will actually earn a citation |
| Authority | Links, mentions and citations the ranking pages have earned | Whether the page can win with on-page work alone, or needs the off-site plan too |
| Intent | What kind of page the results are: services, tools, guides, directories | Whether the search is worth a money page at all |
The last row saves the most money. A search whose results are free tools and directories will not rank a service page however well it is written; the analysis finds that before the page is built and moves the effort to a search the business can win.
Why it comes before writing, not after
Most agencies write first and optimize later, which means the bar is discovered after the page has failed to clear it. Measured first, the bar shapes everything: how long the page is, what it must contain, which words it must use and how often, what proof it must show, and whether it needs a comparison table or an answer block to be eligible for the result types the winners already hold. That is why competitor analysis is part of the first step of Rank Intelligence Engine, and why every page built in the fourth step is checked against it before it goes live.
The over-optimization trap the analysis catches
One finding surprises owners more than any other. A page that says its own keyword far more often than any competitor is not rewarded; it is suppressed. Google’s systems treat repetition beyond what the field does as a signal of manipulation, and the AI engines prefer pages that read like an expert wrote them for a person. The analysis measures the field’s range for the head term and flags a page that sits above it, so the fix is to add depth around the term rather than to repeat it. Several of our own pages tripped this flag this month; the fix was to double their length, not to cut a word.
How it changes the work you are buying
A competitor analysis turns a proposal from a list of activities into a set of measured gaps with a bar attached. You can see how far each money page is from the pages that beat it, on which dimension, and what closing the gap requires. It also tells you what is not worth doing: the search you cannot win, the term the market does not use, the page you already lead on. That clarity is what the AI SEO services are built on, and it is re-measured after the work so the same numbers show whether the bar was cleared.
